    What’s Included, What It Costs, and How to Choose

    “3PL” gets used as a catch-all for any outsourced logistics arrangement, but the range of what different providers actually offer is enormous. One company’s “3PL” is a regional warehouse that does basic pick-and-pack. Another’s is a fully integrated fulfillment network with value-added services, multi-channel support, and a dedicated account team.

    Before you sign anything, you need to understand what you’re actually buying — and what questions to ask to tell the difference.

    What Is a 3PL?

    A third-party logistics provider (3PL) is a company that manages some or all of your supply chain operations on your behalf. The core scope is usually warehousing and order fulfillment — receiving your inventory, storing it, and shipping customer orders — but modern 3PLs often extend well beyond that into returns management, kitting, retail compliance, marketplace fulfillment, and more.

    Warehousing and Storage

    Returns Management

    A 3PL handles inbound returns — receiving, inspecting, and dispositioning units back into your inventory (or to liquidation/disposal) according to your rules. Returns handling quality varies enormously between providers; it’s worth asking specifically how they process and track returned units.

    Shipping and Carrier Management

    Most 3PLs have negotiated carrier contracts that deliver meaningful discounts relative to what a brand would get on their own. They’ll rate-shop across UPS, FedEx, USPS, and regional carriers to find the optimal option for each shipment. For high-volume shippers, this alone can offset a meaningful portion of fulfillment costs.

    Value-Added Services (VAS)

    Beyond the core, the best 3PLs offer a range of value-added services that make them a real operational partner:

    Kitting and assembly. Combining multiple SKUs into a single unit — subscription boxes, bundled sets, gift sets, promotional configurations. A 3PL that can kit at scale gives you operational flexibility most brands don’t have in-house.

    Custom packaging. Branded boxes, tissue paper, custom inserts, poly mailers with your logo — the unboxing experience lives here. Not all 3PLs support this equally; it’s worth seeing examples.

    Retail compliance and EDI. If you sell to wholesale partners or retailers, their purchase orders come with strict requirements for labeling, packing, and EDI communication. Compliance failures result in chargebacks. A 3PL with retail experience knows the requirements.

    Subscription fulfillment. Recurring orders require precise coordination around billing dates, inventory pre-staging, and custom box configurations. Subscription brands need a 3PL that handles this workflow natively.

    Climate-controlled storage. Brands in health and wellness, beauty, or food may require temperature or humidity-controlled environments. Not all facilities offer this; verify early.

    How 3PL Pricing Works

    3PL contracts bundle several different fee types. Understanding each one helps you evaluate proposals accurately:

    Watch for minimum commitments. Many 3PLs require a monthly minimum — if your volume doesn’t hit that threshold, you pay the minimum anyway. Make sure the contract structure fits your current volume, not your optimistic projection.

    Understand what’s included vs. à la carte. Some 3PLs bundle packaging materials into the per-order fee; others charge separately. Same for custom inserts, special handling, or additional labeling.

    3PL vs. In-House Fulfillment: When to Make the Switch

    Most brands start by handling fulfillment themselves. There are clear signals that it’s time to bring in a 3PL:

    • You’re shipping more than 100–200 orders/month and logistics is consuming significant time
    • Your shipping costs are rising because you lack carrier volume discounts
    • You’re missing SLAs — late shipments or errors are showing up in reviews and chargebacks
    • You’re expanding into new channels (Amazon, Walmart, retail) that require professional fulfillment
    • You’re growing faster than your current setup can handle

    The math often flips in favor of a 3PL earlier than brands expect. Once you factor in your actual loaded cost of fulfillment (space, labor, packaging, carrier rates, your own time), professional 3PL pricing is frequently cheaper — and faster, and more reliable.

    How to Evaluate a 3PL: Questions That Actually Matter

    Where are your facilities? A single warehouse can’t give every customer fast shipping. A distributed network with facilities in multiple regions dramatically reduces average shipping zone and cost.

    What integrations do you have? Your 3PL needs to connect cleanly to Shopify, Amazon, Walmart, your OMS, or wherever your orders live. Manual processes are failure points.

    What’s your pick accuracy rate? Best-in-class is 99.5%+. Ask for actuals, not aspirational numbers.

    What’s your on-time shipping rate? What percentage of orders meet the committed delivery window?

    How do you handle errors when they happen? No operation is perfect. How a 3PL responds to a mistake tells you more than their accuracy rate alone.

    What does onboarding look like? Understand the timeline, the required integrations, and who manages the process. A rushed or poorly managed onboarding is a warning sign.

    Do you work with brands at my volume? A 3PL that specializes in enterprise clients may not give a 500-order/month brand the attention they need — and vice versa.
